CASE STUDY:
Helping a Leadership Team Navigate Complexity Together
The Challenge
A national nonprofit leadership organization engaged our coaching team to support its senior leadership team during a period of significant organizational change. The team was navigating competing strategic priorities, differing perspectives on leadership, interpersonal tensions, and external pressures that were reshaping both the organization and its work.
The Approach
The engagement began with a team assessment and individual interviews, which informed the design of a four-part coaching journey.
Rather than focusing on isolated issues, I designed each session to create a container for meaningful conversation, with enough structure to guide the work and enough space for reflection and emergence. We established psychological safety early and helped the team notice patterns in how it communicated, made decisions, and responded under pressure.
Throughout the engagement, I brought the team’s attention back to what was happening beneath the surface. I shared observations and reflective questions rather than recommendations, helping the team make sense of its own experience and decide what came next.
The Outcome
Many of the external pressures remained, but the team developed a shared purpose, established clearer ways of working together, and created space for conversations that had previously remained beneath the surface.
The sessions also strengthened cross-functional collaboration in real time. As leaders shared the projects and priorities they were working on, they began identifying areas of overlap, connecting colleagues whose work intersected, and making plans to partner beyond the sessions.
In the final session, the discussion shifted from reacting to immediate challenges toward recognizing the strengths and capabilities the team already possessed. Following the engagement, the CEO shared that the experience had shifted how she thought about the leadership team and its potential to move the organization forward.
